What we're building (marketing lens)

FleetPilot is an all-in-one fleet management SaaS for independent car rental operators. It replaces WhatsApp groups, spreadsheets, and 3+ fragmented apps with one intelligent dashboard.

The one-liner pitch: "Run your rental fleet from one place — bookings, violations, live tracking, and customer management, built for how London operators actually work."

The pain it solves (in operator language): - "PCN lands on my mat. I have no idea who was driving — I have to go through WhatsApp." - "Most of my enquiries come through Instagram DMs and I'm manually copying details into a spreadsheet." - "I forgot to renew the MOT on my Astra — got pulled over." - "I have to check 3 different apps just to know where my cars are."


Positioning decisions (2026-05-13)

We are a company, not a side project. All outreach, copy, and communication positions FleetPilot as a company. Never say "I'm building" or "we're a small team." Use "we" throughout — it refers to the company. No apology for size.

Lead with PCN automation, not the dashboard. The PCN scan and auto-match feature is built, concrete, and saves real money. It's the strongest conversation opener with operators. Everything else (bookings, tracking, customers) is a nice-to-have in the first message. Lead with the pain they feel weekly.

Free trial, not beta. We offer a 3-month free trial. Never call it "beta" or "early access" — those words signal unfinished. "Free trial" signals a real product giving them something of value. 3 months is intentional: long enough to change habits, integrate into their workflow, and become dependent on it.

No card required. The free trial requires no credit card. Remove all friction from signup. Operators are time-poor and suspicious of surprises.

Two operator sub-types: - Everyday fleet operator — 15–40 regular cars (Audis, BMWs, Mercedes), South/East/North-West London. Volume play. These are the WhatsApp + spreadsheet people. - Luxury/prestige operator — Ferraris, G-Wagons, Range Rovers. Higher margins, more Instagram-native. More to lose from a PCN on a £200k car. Will pay more.

Both are valid customers. Everyday fleet is the volume play. Luxury will pay more per seat.

Fleet size ceiling decision: The original ICP was 10–30 cars. The product architecture scales well beyond this. The ceiling is now 10–50 cars for positioning, with Pro tier serving up to 50. Don't artificially cap the product — features like DVLA KADOE, Credas, and RBAC already point toward larger operators.

Key assumption still unvalidated: No real operator interviews have happened yet. Everything above is founder intuition. The first 3–5 conversations will reshape this significantly.

Geography — decided approach

Now: London only. High density of Instagram-first operators, founder knows the market.

Expansion sequence (decided 2026-05-13): 1. London — nail this first 2. Rest of UK — Birmingham, Manchester, Bristol. Same regulations, same DVLA, same PCN system, lowest friction expansion. 3. Dubai — large informal high-end rental market, Instagram-native, high margins. Real opportunity but a separate product effort (different violation types, RTA not DVLA, different payment rails). 4. USA — park indefinitely. Heavy regulation, insurance complexity, city-by-city variation. Not worth the effort until serious traction elsewhere.


How to find operators

Instagram (do this first): Search these hashtags directly — look for accounts with 1k–50k followers, a phone number in bio, and photos of their actual cars: - #londoncarrental - #londoncarrhire - #selfdriveuk - #londonfleet - #ukcarrental

Also look at known operators (@ixrentals, @dprestigehire) — check who follows them, who comments, who they follow. That network is the prospect list.

Google Maps: Search "car hire" in: Croydon, Ilford, Barking, Tottenham, Hounslow, Southall. Filter to independents with 20–100 Google reviews. Click through to websites for Instagram links.

Companies House: SIC code 77110 (Renting and leasing of cars and light motor vehicles), London postcodes. Gives properly registered operators — more likely to be 15–50 car businesses.

Facebook Groups: "UK car rental operators", "London car hire business", "PCO car rental." These communities discuss the exact problems FleetPilot solves.


Outreach approach

Channel: Instagram DM first (that's where they live). Email follow-up if DM goes unanswered.

Approved outreach message (Instagram DM):

Hi [Name] — came across [Company] and looks like you're running a solid fleet.

We built FleetPilot specifically for London rental operators. The main thing operators tell us saves them the most time: you photograph a PCN and it automatically matches it to the right renter and sends them the recovery notice. What to avoid in outreach: - "I'm building a tool" — sounds like a side project - "We're a small team" — unnecessary, undermines confidence - "Beta" or "early access" — sounds unfinished - Anything that requires them to do you a favour

Realistic conversion expectation: 50–100 messages → 5–10 replies → 2–3 beta users → 1 paying customer. That's normal for early B2B SaaS. Goal is 3 operators using it and giving feedback.


What's needed before outreach can start
